What

Adds fleet-dashboard/, an opt-in web UI for the hub cluster of a hub-and-spoke Grid deployment. It draws every spoke on a world map, colors it green/yellow/red from that spoke's own Prometheus, and shows GPU, model, throughput, latency, and queue detail per site. It reads the same registry ConfigMap the hub EPP mounts, so the map and the router always agree on the fleet. Read-only: it never writes to spokes and never talks to the EPP.

This is a Rust port of a previously separate Go service, placed per the earlier discussion:

  • Own directory, clean separation. Everything is under fleet-dashboard/. The only shared-file changes are the workspace member list, one dependency in Cargo.toml, PromQL in clippy.toml's doc idents, two Makefile targets, one release-workflow step, and table rows in README.md/AGENTS.md/docs/README.md.
  • Not built or launched by default. Cargo builds and tests it as a workspace member, like mock-providers, but the Helm chart lives in fleet-dashboard/charts/ rather than charts/, so the release pipeline never packages or publishes it. Deploying it is an explicit helm install.
  • Works from any node. The pod has no node selector, affinity, host path, host network, or volume; it is stateless, non-root, read-only-rootfs, and needs only a namespaced Role (get/list/watch on configmaps/secrets) plus outbound HTTPS to each site's metrics endpoint. It is hub-shaped by design: it follows the hub's registry ConfigMap.
  • README at fleet-dashboard/README.md: install, site registration, values reference, API, development, troubleshooting.

Commits

  1. feat(fleet-dashboard): add the hub fleet dashboard crate — Axum API + SSE, kube-rs registry watchers, reqwest/rustls per-site Prometheus clients, health derivation, collector, demo fleet; 117 unit tests and 4 golden integration tests.
  2. feat(fleet-dashboard): add the React web UI — React 19 + Leaflet + Recharts, moved unchanged; embedded into the binary by build.rs.
  3. feat(fleet-dashboard): add the Helm chart, site scripts, and README.
  4. build(fleet-dashboard): add image, workflow, Makefile targets, and docs — Containerfile following the other Grid images, a path-filtered workflow, the release image step.

Notes for review

  • One new dependency: promql-parser (GreptimeDB, Apache-2.0), used in central mode to prepend the cluster matcher to every vector selector, including or alternatives. cargo deny check passes.
  • Golden contract tests: fleet-dashboard/tests/golden_json.rs compares the demo fleet's API output with fixtures captured from the Go binary, so the frontend's JSON contract is pinned.
  • TLS: reqwest/rustls-no-provider with the ring provider installed at startup, as in enrollment; a per-site CA from its Secret is trusted in addition to the platform roots (covered by a test with a real TLS server). The central-store CA is --central-ca-file rather than SSL_CERT_FILE, which rustls does not read; the chart passes it.
  • Image: linux/amd64 only, like the other images; stated in the README.
  • Readiness: /readyz turns 200 only after the registry has synced and the first poll completed, so a pod that cannot read its registry is visibly NotReady rather than Ready with an empty map.
  • Two languages in CI: the new workflow runs the web lint/type-check/tests/build only for changes under fleet-dashboard/; nothing else in Grid's CI gains a Node step.

Verification

make lint, make test, make doc, make coverage-check (workspace 85.2% lines; crate 93.3%), cargo deny check, helm lint --strict and the chart's golden renders, and the web app's lint/type-check/262 tests/build all pass. The binary serves the embedded UI in --demo mode; SIGTERM with open SSE clients exits promptly.

Known follow-ups, none blocking: .dockerignore entries for the web build output, a fleet_dashboard_digest output in the release notes, process_* metrics on /metrics.

Summary by CodeRabbit

  • New Features
    • Added an optional Fleet Dashboard for viewing a global fleet map, site health, GPU and performance metrics, and historical trends.
    • Added site registration and removal tools, with support for per-site or centralized Prometheus metrics.
    • Added Helm-based deployment options, including ingress and OpenShift Route access.
  • Documentation
    • Added dashboard setup, configuration, and troubleshooting guidance.

Port the AI Grid fleet dashboard backend to Rust as an opt-in workspace
crate. It watches the hub's EPP registry ConfigMap and site Secrets,
polls each site's Prometheus (or one central store scoped by cluster
label), derives green/yellow/red health per site, and serves the fleet
over JSON and server-sent events for the web UI.

Nothing in Grid depends on it; cargo builds and tests it as a member,
but it is only deployed by installing its chart.

The golden tests under tests/ compare the demo fleet's API output with
fixtures captured from the previous Go implementation, so the untouched
frontend keeps its contract. promql-parser is the one new dependency,
used to inject the cluster matcher into every selector in central mode.

The dashboard's single-page app: React 19, Leaflet with marker
clustering for the world map, Recharts for series, built by Vite. It is
moved unchanged from the previous repository and embedded into the
binary by the crate's build script; a cargo build without the Vite
output serves a placeholder page instead.

The chart lives inside the crate directory, not under charts/, so the
release pipeline never packages or publishes it: deploying the dashboard
is an explicit helm install. The central-mode CA is passed as
--central-ca-file instead of SSL_CERT_FILE, which rustls does not read.

hack/ holds the operator scripts that register and unregister a spoke
(token Secret, ClusterRoleBinding, registry entry) and the chart's
golden-render test.

Build the image like the other Grid images (rust alpine builder, alpine
runtime, non-root), with a Node stage for the web UI. A dedicated
path-filtered workflow runs the web lint/tests/build, the chart lint and
golden renders, and the image build only for changes under
fleet-dashboard/. The release workflow pushes the image alongside the
others; the chart is deliberately left out of the release chart loops.

Merge Risk: 🟡 Moderate · up to 5de2f

The dashboard is opt-in, but enabling Ingress with the default auth settings exposes the fleet API without authentication. The dashboard can also read every Secret in its namespace and can send metrics tokens over plain HTTP. Resolve these access-control issues before merging.

Security Architecture Review

Security architecture risk: 🟠 High · up to 5de2f

The dashboard creates a new access point to fleet-wide operational data and consolidates monitoring credentials. The default OpenShift route uses authentication, but the application remains separately accessible through an unauthenticated service port, and enabling Ingress routes around the proxy. Broad namespace Secret access and credential transport weaknesses increase the consequences of compromise. Deployment is optional, and the dashboard does not itself gain spoke administration or routing authority.

Retained concerns

  • High · security · observed: The new Service exposes application port 8080 even when OAuth is enabled, and Ingress always selects that port. Callers reaching it bypass the proxy and its authorization check, obtaining fleet-wide data and invoking credential-backed series queries. The default OpenShift Route is protected; external bypass requires enabling Ingress or another direct exposure, while internal reachability depends on network policy.
  • High · security · observed: The dashboard receives get/list/watch authority over every Secret in the release namespace and performs an unfiltered namespace Secret watch. A compromised dashboard identity can therefore read unrelated credentials in that namespace, not merely the registered sites' metrics tokens. A dedicated namespace limits collateral exposure but is not enforced by this permission model.
  • Medium · security · inferred: Registry entries independently select a metrics endpoint and a namespace Secret; the selected token is sent to that endpoint without an enforced identity binding. A registry editor who lacks Secret-read permission could redirect a token-bearing Secret to an attacker-controlled endpoint. The code path is established, but no supplied production permission model proves that such a less-privileged editor exists.
  • Medium · security · observed: Credential transport is not consistently authenticated: the metrics client attaches Bearer credentials to registry URLs without requiring HTTPS, and registration retries a credential-bearing probe with certificate verification disabled. Registration subsequently aborts, but that does not undo transmission of its long-lived monitoring token. Normal HTTPS verification and protected temporary files do not close these paths.
  • Medium · security · inferred: Registration creates a durable spoke monitoring identity before endpoint verification and hub publication, but failure cleanup removes only local temporary files. Removal revokes spoke resources only when a spoke kubeconfig is supplied. Failed onboarding or hub-only removal can therefore leave a privileged monitoring identity outside the registered fleet, requiring explicit reconciliation.
  • Low · security · observed: The new pull-request workflow does not disable checkout credential persistence before executing PR-controlled dependency and build commands. This unnecessarily exposes a repository-read credential to those commands. Its contents:read permission and ordinary pull_request trigger bound the concern; production or repository-write authority is not demonstrated.
Security review details

Security Blast Radius

  • inferred — A caller reaching the unauthenticated application port can access the dashboard's complete registered fleet view. Compromise of the dashboard identity additionally exposes all release-namespace Secrets and collected spoke monitoring credentials. Stolen spoke tokens inherit their cluster-monitoring-view role; dashboard RBAC itself is namespaced and read-only, and no spoke write or cluster-admin escalation is demonstrated.

Security Findings and Attack Paths

  • observed — The retained authorization-bypass finding is supported by Ingress selecting Service http, which reaches an API router without authentication middleware. The protected default Route is counterevidence against default external exposure, but not against this alternate path.
  • inferred — The retained namespace-Secret-access finding establishes excessive credential authority. Independently, the deferred registry candidate has a source-confirmed credential-redirection mechanism: editing metricsSecret and metricsURL can cause a selected token to be sent elsewhere. Its escalation value remains conditional on registry editors having less authority than the dashboard.
  • observed — The two retained credential-exposure findings concern distinct transport paths: registration sends its token with certificate verification disabled during fallback, while the metrics client permits token-bearing HTTP requests. Endpoint interception or unsafe endpoint configuration is required; neither path proves anonymous API access exposes raw credentials.
  • observed — The retained CI finding concerns checkout credentials available to PR-controlled commands in the newly added workflow. The declared token permission is contents:read; no production credential or repository-write grant is shown.

Trust Boundaries and Controls

  • observed — The default Route reaches the HTTPS OAuth proxy, which performs a ConfigMap-get SubjectAccessReview before forwarding to localhost:8080. This is an effective control for that path, not application-level authentication shared by every listener.
  • observed — Normal metrics HTTPS connections use certificate verification, platform roots plus optional configured CAs, and TLS 1.2 or later. Registration protects token files and avoids putting the token in command arguments. These controls reduce exposure but do not enforce HTTPS-only endpoints or protect the certificate-disabled fallback.
  • observed — For the scoped glyph insertion path, registry-supplied names pass through HTML escaping, subsequent label updates use textContent, and GPU values originate in numeric backend fields. This provides counterevidence to label-based HTML injection; it does not certify every browser rendering path.

Resilience and Maintainability Implications

  • observed — Credential updates and deletions normally propagate through cache replacement and fresh client construction. ConfigMap and Secret observations are independent, however, so endpoint changes and credential changes have no shared transaction. Already-started requests and published snapshots are not synchronously revoked by a registry edit.
  • observed — Series range allowlisting, a 30-second cache, and per-site deadlines bound individual query work. They do not authenticate callers. Provisioning recovery separately relies on an operator rerunning or explicitly removing resources; temporary-file cleanup is not credential revocation.

Hardening Proposals

  • proposed — Make authenticated access invariant across supported exposure modes: keep the application listener private, route enabled Ingress through an authenticated boundary, and explicitly isolate any separate probe or monitoring path.
  • proposed — Minimize readable credential scope, enforce approved endpoint-to-credential mappings, require HTTPS for credential-bearing requests, and never send a token merely to diagnose an untrusted certificate.
  • proposed — Give provisioning explicit ownership and recovery states, revoke resources created by failed onboarding, distinguish hub removal from spoke credential revocation, and use conflict-checked registry updates. Prefer bounded-lifetime monitoring credentials where supported.
  • proposed — Disable checkout credential persistence in validation jobs that do not need authenticated Git operations.

Add fleet_dashboard_digest to the job outputs.

The step has id: fleet_dashboard, but the container job outputs block (Lines 135-140) does not export its digest. Every other image exports a digest there. Without this output, downstream jobs cannot pin or attest the dashboard image. The PR objectives already list this as a follow-up.

Resolve webui/dist from CARGO_MANIFEST_DIR.

Path::new(DIST) depends on the build script's working directory. Cargo does set the working directory to the manifest directory today. Other tooling and future layouts may not. Build the path from CARGO_MANIFEST_DIR so the location is explicit. The rerun-if-changed path should come from the same value.

Derive the ConfigMap name from the release fullname.

The name fleet-config is hardcoded. If two releases are installed in one namespace, both write the same ConfigMap. The second install then fails Helm ownership checks. All other resources use fleet-dashboard.fullname. The volume reference at deployment.yaml Line 103 must change with this name.

🚀 Performance & Scalability | 🔵 Trivial | 💤 Low value

Avoid two identical /api/v1/series?range=1h polls when the chart shows 1h.

range defaults to '1h', so useSeries(range) and useSeries('1h') fetch the same endpoint on mount. Both hooks then fetch it again every 60 s, which doubles the series load on the hub in the default view.

One fix: let useSeries accept null and skip fetching when it receives null. Then call useSeries(range === '1h' ? null : '1h') and use hourly ?? series for the tile deltas.

Reuse formatTime and timeTicks from lib/chartFormat.

The local formatTime duplicates formatTime in fleet-dashboard/web/src/lib/chartFormat.ts Lines 37-39. The inline ticks calculation duplicates timeTicks in the same file (Lines 29-35).

Remove deriveStatus or use it in useFleet.

Production code does not call deriveStatus. useFleet computes the status itself from state.stale and state.connected (fleet-dashboard/web/src/hooks/useFleet.ts Line 92).

The two rules already differ:

  • deriveStatus measures staleness from now.
  • useFleet waits for the timer that sets state.stale.

The deriveStatus tests in fleetState.test.ts (Lines 112-130) therefore cover logic the UI does not run. Delete the function and its tests, or derive the hook's status through one shared function.

When the site is already in the registry, this swaps in the script's whole entry, so the existing routing fields become our defaults (port is always 443, and the address is a guess without --address). If this is the ConfigMap the hub EPP routes on, a re-run can repoint live traffic. Could we keep the existing namespace, address, and port and only merge our labels in that case?

The default image tag comes from appVersion, and v0.1.4 was released before this image existed, so the README install pulls a tag that isn't there. The release workflow's version check only loops over the charts under charts/, so nothing catches this one lagging after the next release either. Could we add this Chart.yaml to that check by path?

--set only types ints, bools, and null, so --set hub.lat=39.04 (or a decimal threshold) reaches toYaml as a string and renders as lat: "39.04". serde_yaml won't read a quoted scalar into Option<f64>, so ConfigFile::load fails and the pod crash-loops. Should we render these numbers bare here, or have config.rs accept numeric strings?

On an IPv6 single-stack or IPv6-primary hub this binds IPv4 only, so the kubelet probes and the Service reach the pod's IPv6 address and get refused, and the chart hard-codes --listen=:8080 with no override. Go's :8080 listened dual-stack, which is what the comment promises. Could we bind [::] with the IPv4 fallback the operator's signals listener already uses?

Disabling a required key with an empty query, as defaults.yaml and the README describe, still puts it in missing, so every site stays yellow with no data for readyEndpoints and none can go green. Let's only report required keys that are enabled (counting gpuUtil as enabled when gpuUtilFallback is), for example with a retain on self.queries.enabled in collect.

This job lints and byte-diffs helm template output with whatever Helm the runner image ships (3.22 today), while helm.yaml and release.yaml pin v3.17.3 and the README promises 3.12+. Let's install the same pinned Helm here so the goldens don't move with the runner image.

Since the chart renders every key here into config.yaml and file queries win key by key, chart installs run this copy instead of src/defaults.yaml, which the README names as the default. A fix to a default query would have to land in both places, and nothing checks that they agree. Could we ship queries: {} with a comment listing the keys, and regenerate the goldens?

PromQL ANDs matchers and promql-parser prints the plain list sorted, so going first gives ours no precedence: a query that already has cluster="hub" ends up matching nothing. Let's say that in the comment.

/// matches nothing rather than being overridden.

This still points at the Go client and the ubi-minimal image, so let's aim it at build_http_client and alpine.
