What Changed

Fixes Defect 1 of #2746. Defects 2 (observer scope pinned at launch) and 3 (cwd not persisted) are out of scope here.

  • skills/continuous-learning-v2/hooks/observe.sh: adds the missing else to the payload-cwd guard. When the payload cwd is missing, empty, or not a directory, the hook now:
  • tests/hooks/observe-missing-cwd.test.js: new regression test with 5 cases (omitted, empty, and nonexistent payload cwd; invalid inherited CLAUDE_PROJECT_DIR; valid non-git CLAUDE_PROJECT_DIR kept).
  • manifests/context-packs/skill-triggers@1.json: refreshes registryDigest only, because observe.sh is a skill resource. tests/ci/context-profiles.test.js requires this.

Why This Change

Before this change, a missing or unusable cwd left both CLAUDE_PROJECT_DIR and CLV2_NO_PROJECT unset. detect-project.sh then reached priority 2 and ran git rev-parse against the hook process's inherited working directory. That is why scoping was non-deterministic. With this change the fallback is explicit (explicit project dir first, otherwise global), and the hook no longer guesses from whatever directory it inherited.

Testing Done

  • Manual testing completed
  • Automated tests pass locally (node tests/run-all.js)
  • Edge cases considered and tested

The new test fails on unmodified main (4 of 5 cases fail: the hook's inherited decoy git checkout gets registered as the project) and passes with the fix. tests/hooks/observe-subdirectory-detection.test.js, tests/hooks/detect-project-nongit.test.js, and node tests/run-all.js observe (140 tests) pass. The full node tests/run-all.js passes on Linux / Node 20 / npm 10, and so do all scripts/ci/validate-*.js checks and npm run lint.

Type of Change

  • fix: Bug fix
  • feat: New feature
  • refactor: Code refactoring
  • docs: Documentation
  • test: Tests
  • chore: Maintenance/tooling
  • ci: CI/CD changes

Security & Quality Checklist

  • No secrets or API keys committed (ghp_, sk-, AKIA, xoxb, xoxp patterns checked)
  • JSON files validate cleanly
  • Shell scripts pass shellcheck (if applicable) (shellcheck not available locally; bash -n passes and the change is POSIX/bash 3.2 syntax)
  • Pre-commit hooks pass locally (if configured)
  • No sensitive data exposed in logs or output
  • Follows conventional commits format

Documentation

  • Updated relevant documentation
  • Added comments for complex logic
  • README updated (if needed)

This change was prepared with AI assistance and reviewed and tested locally before submission.

…herited cwd (affaan-m#2746)

When the hook payload cwd is missing or not a directory, do not let
detect-project.sh priority 2 resolve the hook process working directory.
Keep a valid inherited CLAUDE_PROJECT_DIR, including non-git directories,
and otherwise force the global bucket with CLV2_NO_PROJECT.

Refresh the hand-seeded skill-triggers registry digest so it matches the
updated continuous-learning-v2 skill resources.

📝 Summary

Summary by CodeRabbit

  • Bug Fixes
    • Observations are now stored globally when the supplied working directory is missing or invalid, rather than being associated with an unrelated inherited project directory.
    • A valid project-directory override continues to determine the observation scope when the supplied working directory is missing.
  • Tests
    • Added regression coverage for missing, empty, and invalid working-directory values and project-directory overrides.

Walkthrough

The hook now avoids inferring a project from the inherited working directory when payload cwd is missing or invalid. It preserves a valid CLAUDE_PROJECT_DIR override and includes regression tests. The context-pack manifest’s registryDigest value also changed.

Changes

Hook Project Scope Handling

Layer / File(s) Summary
Missing cwd handling
skills/continuous-learning-v2/hooks/observe.sh
When payload cwd is missing or invalid, the hook retains a valid CLAUDE_PROJECT_DIR. Otherwise, it unsets the override and sets CLV2_NO_PROJECT=1.
Regression coverage
tests/hooks/observe-missing-cwd.test.js
Tests cover omitted, empty, and nonexistent payload cwd values, invalid and valid CLAUDE_PROJECT_DIR values, and global versus project-scoped storage.

Context-Pack Manifest Digest

Layer / File(s) Summary
Registry digest update
manifests/context-packs/skill-triggers@1.json
The registryDigest value changed. No trigger mappings or other manifest fields changed.

Merge Risk | 🔵 Low · up to 80307

Merge Risk: 🔵 Low · up to 80307

On Windows, the new test is counted as a successful file but its totals are omitted. This is a bounded reporting issue that can be fixed before merge or accepted as a follow-up.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 80307

The fix removes accidental project attribution while preserving explicit project selection. Unscoped tool observations now use the user-wide learning bucket, so their downstream scope is broader than project-local storage. No introduced vulnerability was established, but the shared bucket’s privacy and isolation guarantees are not fully demonstrated.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The changed exposure is within the configured learning data store: events previously attributed to an inherited checkout can now enter its global observation stream. The default store is user-local, but an absolute environment override can select another location. Global instincts are loaded alongside project instincts, with project entries winning matching IDs.

Security Findings and Attack Paths

  • inferred — Attacker-influenced repository or tool content can be recorded and analyzed when a hook event lacks usable project context. If converted into global instincts, that content can influence consumers loading global guidance. This establishes a downstream trust path, not a verified prompt-injection, exfiltration, or privilege-escalation finding; the ability of an external attacker to cause the missing-cwd condition was not established.

Trust Boundaries and Controls

  • observed — The existing observer prompt treats sampled observations as untrusted data and prohibits copying actual code snippets into instincts. Its invocation allows Read and Write tools and suppresses recursive observation. These controls remain unchanged; tool-class restrictions and prompt instructions alone do not establish filesystem confinement or complete protection against content-driven guidance.

Resilience and Maintainability Implications

  • observed — Observation archival is gated on both successful analyzer exit and an exact completion record. Failure or incomplete analysis retains observations for retry, preserving recovery evidence. These existing controls do not make instinct writes and observation archival atomic, and their interruption behavior was not dynamically exercised in this review.

Learning: JavaScript test files under tests/ must print summary lines in the exact format `Passed: N` and `Failed: N` to their combined stdout and stderr. The `tests/run-all.js` aggregator parses these lines to include each test file's results in the repository-wide totals.

Learning: In this repository, do not flag `console.log` usage as a guideline violation in hook test files under `tests/hooks/*.test.js`. These tests intentionally use `console.log` for pass/fail output because the repo’s console-based runner (`tests/run-all.js`) is used and there is no Jest/Mocha dependency. Print summary totals before the Windows skip exits.

tests/run-all.js treats the Windows process as successful, but it cannot add this file's tests to the aggregate totals when no summary lines are printed. Emit zero totals on the skip path, as other Windows-skipped tests do.

Thank you for tracing and fixing this scope fallback. Keeping a missing or unusable event cwd from adopting an unrelated inherited checkout is a useful protection against cross-project observation contamination.

I reviewed source head 80307b36069ac8677d9e64ce68bf708baba7a7bd and reproduced four failures on current main before applying it. A maintainer preparation is published at d8998026, on steward/observer-scope-20261011. It preserves your full source ancestry through a normal merge, refreshes the canonical trigger fingerprint, addresses the Windows skip-summary finding, and adds public stdin controls that preserve existing global and scoped user files. All 157 affected observer checks pass, including 16 scope, redaction, preservation and capture-stop controls; project detection, consent-unit checks, context-profile validation, focused lint and the IOC scan also pass.

The next path is maintainer carry-forward through coordinator integration and hosted checks. This preparation has not landed, and this useful PR remains open. The checks prove local fixture behavior: observer.enabled=false disables analysis rather than capture, redaction covers labeled credential patterns, and native host consent and authenticated runtime behavior remain unverified.
