…asses Port key ergonomics and safety improvements from upstream GateGuard (zunoworks/gateguard v0.6.0-v0.7.0) to ECC's native JavaScript hook: - Evidence Ledger: automatically tracks Read, Grep, Glob, and investigative Bash commands (rg, find, cat, git diff, git log, etc.) in a per-session ledger with 30-minute sliding TTL and 200 entry cap. - Recognition Audit: allows zero-friction pass for Edit, Write, and MultiEdit when deep evidence is present (file was read and investigated), eliminating artificial denial-retry friction for already-verified targets. - Trivial Change Detection: automatically passes whitespace-only and comment-only modifications. - Directory Scope Passes: granting a 30-minute directory pass when a deep investigation edit succeeds, enabling sibling files that have been read to proceed smoothly without repetitive ceremony. - Risk Tiers: preserves strict ceremony for sensitive paths (.env*, auth/, payments/, migrations/, .github/workflows/) and signature/export changes. - Destructive IaC Protection: challenges terraform destroy, tofu destroy, and destructive kubectl delete commands. - Configuration: GATEGUARD_EVIDENCE_BYPASS=0 allows operators to disable recognition audit and retain the classic first-touch denial behavior. - Tests & Docs: added comprehensive unit test suite covering evidence tracking and lifecycle; documented features in skills/gateguard/SKILL.md.

WalkthroughThe PR adds a per-session evidence ledger and connects it to GateGuard. The gate uses investigation evidence, direct reads, scope passes, and risk tiers when deciding whether to allow edits. Bash checks also detect additional destructive infrastructure and find commands. In `@scripts/hooks/gateguard-evidence-ledger.js`:
- Around line 184-185: Update the trivial-change logic around isTrivialChange()
so indentation-only edits in whitespace-sensitive formats such as Python, YAML,
and workflow files are not classified as trivial; alternatively, ensure
riskTier() evaluates high-risk targets before this check. Preserve
trivial-change handling for formats where whitespace is non-semantic.
- Around line 120-131: Update the evidence matching logic around the
exact-target and directory comparisons to resolve both recorded evidence paths
and the requested target against the recorded working directory or project root,
then compare the canonical paths exactly. Remove suffix-based and
lowercase-based matches for evidence identity, while preserving only legitimate
exact canonical-path matches.
- Around line 88-95: The command evidence flow around INVESTIGATIVE_BASH must
parse cmd before accepting it, requiring an allowlisted executable at a
command-segment boundary rather than matching command names anywhere in the
string. Record the parsed concrete investigated path or pattern in pattern, and
reject unrelated commands such as echo containing a tool name so
matchingEvidence() and evidenceLevel() only use genuine investigations.
- Around line 238-249: Refactor grantScopePass and the cited GateGuard state
updates to avoid in-place mutation: create copied objects/arrays for
scope_passes, read_files, and checked, apply changes to those copies, and return
a new state object. Update both gate branches to assign the state returned by
grantScopePass.
- Line 343: Update recordToolUse failure handling to return a scrubbed stderr
diagnostic and remove tmpFile during cleanup when ledger persistence fails.
Replace the empty catch around fs.unlinkSync(stateFile) with explicit handling
that reports the unlink failure without exposing sensitive data, while
preserving the existing first-touch denial behavior.
In `@scripts/hooks/gateguard-fact-force.js`:
- Line 75: Update DESTRUCTIVE_SQL_DD matching to parse Terraform/Tofu and
kubectl command segments by identifying the executable, consuming supported
global options and their arguments, then matching destroy or destructive kubectl
resources regardless of intervening options. Preserve existing
destructive-command coverage while ensuring forms such as terraform -chdir=infra
destroy and kubectl --context production delete namespace are denied.
In `@skills/gateguard/SKILL.md`:
- Line 151: Update the Risk Tiers statement in the documentation to accurately
reflect the gate’s behavior: elevated-risk public exported signature edits may
be auto-passed when evidence is deep, while only high-risk paths are never
silently bypassed; alternatively, change the gate logic to require denial and
retry for signature edits if that is the intended policy.
In `@tests/hooks/gateguard-evidence-ledger.test.js`:
- Line 11: In the test file, remove the unused bindings EVIDENCE_TTL_MS,
normalizePath, extractStem, matchingEvidence, and hookScript. Update both empty
catch blocks, including the temporary-directory cleanup catch near line 404,
with explanatory comments or explicit handling while preserving their
best-effort behavior.
- Line 406: Update the summary output in the Evidence Ledger test flow to
include the exact repository parser tokens “Passed: N” and “Failed: N” while
retaining the existing passed and failed counts, so tests/run-all.js discovers
both totals.

Learning: JavaScript test files under tests/ must print summary lines in the exact format `Passed: N` and `Failed: N` to their combined stdout and stderr. The `tests/run-all.js` aggregator parses these lines to include each test file's results in the repository-wide totals.

Learning: In this repository, do not flag `console.log` usage as a guideline violation in hook test files under `tests/hooks/*.test.js`. These tests intentionally use `console.log` for pass/fail output because the repo’s console-based runner (`tests/run-all.js`) is used and there is no Jest/Mocha dependency. Outside this specific hook-test path, follow the normal logging guidelines.

Learning: JavaScript tests under tests/ should emit a summary containing parseable tokens in the form `Passed: N` and `Failed: N`. The `tests/run-all.js` aggregator parses these tokens from combined stdout and stderr, so a combined line such as `Results: Passed: N, Failed: N` is sufficient; do not require separate `Passed: N` and `Failed: N` lines.

ordinary function calls. Preserve the existing elevated-risk matches and ensure
public methods in exported classes receive elevated handling.
- Line 195: Update the evidence-target condition in the target-directory

Learning: In this repository, do not flag `console.log` usage as a guideline violation in hook test files under `tests/hooks/*.test.js`. These tests intentionally use `console.log` for pass/fail output because the repo’s console-based runner (`tests/run-all.js`) is used and there is no Jest/Mocha dependency. Outside this specific hook-test path, follow the normal logging guidelines.

In `@scripts/hooks/gateguard-evidence-ledger.js`:
- Line 562: Update the containment check in recordToolUse to use
path.relative(stateDir, stateFile), correctly treating files directly under a
root stateDir such as "/" as contained while rejecting paths outside the
directory; preserve the existing success and evidence-recording behavior.
In `@scripts/hooks/gateguard-fact-force.js`:
- Line 133: Update the argument scan in the hasDelete classification logic to
consume the value following --namespace or -n before evaluating positional
resource types. Preserve existing flag skipping and dangerous resource detection
so commands such as namespace-qualified pvc deletions classify the actual
resource correctly.
- Line 103: Update unwrapLeadWrappers to consume the shell command wrapper and
its supported execution options before resolving the executable, so command
terraform destroy resolves to terraform. Preserve the existing sudo, doas, and
env handling and ensure both destructive Bash checks using this helper recognize
the wrapped command.
In `@tests/hooks/gateguard-evidence-ledger.test.js`:
- Line 611: Update the cleanup around fs.rmSync in the test so filesystem errors
propagate instead of being caught and discarded. Remove the silent catch in the
temporary-directory cleanup while preserving the existing recursive, forced
removal behavior.
- Around line 598-600: Update writeStateToDiskAtomic to accept a filesystem
adapter or renameSync dependency instead of mutating the shared fs module; have
the test pass a local failing implementation that throws the simulated atomic
rename error, while preserving the existing production behavior.

- Around line 949-970: Update recordToolUse’s locked state-loading flow to treat
expired disk state as empty before mergeState, using the same timeout as the
session reset. Add coverage showing that recording tool use against expired
state still causes the next Edit to be denied.
- Around line 103-109: Split path handling in resolveEvidencePath: resolve
tool-supplied paths literally, including paths with metacharacters, and keep
metacharacter rejection in a shell-specific resolver used by makeTargetEvidence
for Bash tokens.
In `@scripts/hooks/gateguard-fact-force.js`:
- Line 1111: Update isDestructiveFindExecTokens and isDestructiveFindDelete to
call unwrapLeadWrappers before checking for find, then inspect the command and
its arguments starting at the returned index. Preserve existing detection
behavior while ensuring wrapped commands such as sudo, time, and env reach the
destructive-find checks.
- Around line 169-187: Update isDestructiveKubectl to scan all delete arguments
before deciding: flag --all and uninspectable options wherever they occur, skip
values for options that consume them, and collect positional arguments across
the scan, including after --. Then check every TYPE/NAME positional for
slash-form resources, or check the leading resource type for TYPE NAME syntax.
- Around line 155-160: Update isEnabledDestroyModeFlag to normalize a leading
double dash before checking for the destroy flag, while preserving its existing
value handling. Add tests confirming that `terraform apply --destroy` and `tofu
plan --destroy` are detected as destructive.
- Around line 82-89: Add `-v`, `--v`, and `--vmodule` to
`KUBECTL_GLOBAL_OPTIONS_WITH_VALUE` so `findSubcommand` consumes each verbosity
flag’s value and identifies the actual subcommand for destructive-command
gating.
In `@tests/hooks/gateguard-fact-force.test.js`:
- Around line 1168-1170: Update the Test 28 race setup so its concurrent disk
write occurs after `loadState` reads the existing state, such as by injecting on
the final `stateDir` mkdir call from `saveStateUnlocked`. Reduce the existing
and concurrent evidence sets so their combined unique count is below the
200-entry cap, and assert the exact persisted count and uniqueness; keep the
200-entry cap assertion in a separate case with more than 200 unique entries.

The changed classifier checks every positional token after kubectl delete as a resource type. As a result, ordinary object deletes such as kubectl delete pod namespace and kubectl delete configmap pv are treated as destructive because their object names match protected resource names. The hook blocks these intended deletes with a rollback challenge even though they do not delete a namespace or persistent volume.
Artifacts
Kubectl positional validation harness
- This harness invokes the current Bash hook for two ordinary object deletes and one dangerous namespace-delete control.
Kubectl positional validation output
- This captured output records the hook decisions for the tested kubectl delete commands.
Kubectl positional validation failure
- This output shows that both ordinary object deletes were denied while the dangerous control was denied as expected.

Read the whole thread first — the evidence model looks settled, so one narrow gap. cleaned[dir] = cleaned[dir] ?? now + SCOPE_PASS_TTL_MS; // grant, never extendRe-grant only after the pass has actually lapsed. Keeps the ergonomics and restores the bounded window. Available as a paid engagement too, if a delivered PR beats a review comment for you. |

Thank you for addressing the friction after real investigation and for adding destructive IaC cases. Recognizing useful exploration is worth preserving, especially when it can reduce repeated prompts without weakening the destructive-command gate.
Current main now has a canonical same-human-turn transcript credit path, so this older ledger should be narrowed before it can land:
- Use the existing evidence authority instead of a parallel persisted ledger. This head adds a default PostToolUse tracker and a separate 30-minute state file. recordToolUse ignores error results, and Read plus an unrelated Grep of the parent directory yields deep evidence in the actual module. Port any still-missing recognition into the current transcript scanner, preserving completed/non-error results, target-admitting filters, compaction boundaries and current-turn scope. Keep Read and filename-only lookup from granting investigation credit.
- Remove renewable directory permission. grantScopePass advances the expiry on every first touch, which I reproduced directly; sustained editing can keep the supposedly temporary pass alive. Current main's sibling collapse is limited to new files of the same class and real directory within one human turn. Preserve that narrower contract and add expiry/cross-turn/error-result regressions rather than granting a directory-wide edit exemption.
- Split the destructive IaC slice onto current main. terraform/tofu destroy and scoped kubectl deletion are useful independent cases. Port them through the shared destructive classifier and governance evidence, with bounded wrapper/global-option parsing and actual registered-hook allow/deny fixtures. Keep that safety patch separate from the recognition rewrite.
The PR stays open as an implementation reference. The broader evidence rewrite is queued behind the canonical contract; a focused IaC follow-up is the clearest next contribution.
What Changed
Ports the latest ergonomics, recognition audit, and safety enhancements from upstream GateGuard (zunoworks/gateguard v0.6.0–v0.7.0) to ECC's native JavaScript GateGuard implementation:
Evidence Ledger (
scripts/hooks/gateguard-evidence-ledger.js):Read,Grep,Glob) and investigativeBash/PowerShellcommands (rg,grep,find,cat,head,tail,git diff,git log,git show,git blame) viaposttooluse-dispatcher.none,touched(read), anddeep(read + cross-referenced).Recognition Audit & First-Touch Zero Friction:
Edit,Write,MultiEdit) to files withdeepevidence are automatically permitted without forcing an artificial denial-and-retry ceremony.Directory Scope Passes:
deepevidence, a 30-minute scope pass is granted to its directory. Sibling files in the same directory that have been read (touched) can be edited without repetitive gating.Risk Tiers & Sensitive Target Safeguards:
.env*,auth/,payments/,migrations/,.github/workflows/) and changes altering exported public symbols/signatures are classified ashighorelevatedrisk and are never silently bypassed.Destructive IaC Protection:
terraform destroy, tofu destroy, andkubectl delete (namespace|all|node|pv|pvc).Graduated Control:
GATEGUARD_EVIDENCE_BYPASS=0(orfalse/off) allows operators to disable recognition audit and retain the classic first-touch denial behavior.skills/gateguard/SKILL.md.Why This Change
Addresses the friction where Claude or other agents spend several tool calls thoroughly reading a file, searching its usages, and understanding its dependencies, only to be hit with an artificial first-touch denial requiring the exact same edit to be retried. With the Evidence Ledger, genuine exploratory work is recognized and rewarded, while unresearched "drive-by" edits and destructive operations remain firmly guarded.
